From WhatsApp to Work Orders: A Migration Guide

Moving a 20-person engineering team off WhatsApp into a structured CMMS takes about 3 weeks if you do it right. Here's the exact playbook, including how to handle the senior tech who hates new software.

Every engineering team I have migrated off WhatsApp had the same concern: "Our guys will never use a system." Every one of them was wrong. The resistance is not about the technology. It is about the transition, and how you manage it.

Here is the exact playbook for a 20-person team. It takes three weeks if you do it right.

Why WhatsApp breaks at scale

  • A work request gets buried under 40 messages and nobody follows up
  • The duty engineer changes and nobody knows what is open
  • A regulator asks for maintenance records and there are none
  • You need to know the maintenance history on a specific asset and the answer is "ask Ahmed"
  • A technician leaves and takes the knowledge of every workaround with him

Week 1: Build the data foundation before touching workflows

Asset registry

Walk every plant room, roof, and mechanical space. Tag every asset with a QR code. Enter it into the CMMS: asset name, category, location, install date, manufacturer, model number. This takes 2–3 days for a 200-room hotel. Do not skip it. The asset registry is the foundation everything else runs on.

Technician profiles

Create a profile for every technician: name, skills, certifications, shift schedule. This takes a few hours if you have HR files. If you do not, sit down with each tech for 20 minutes.

Open work order import

Export everything from WhatsApp that is currently "open." Convert each to a work order in the CMMS. Start with a clean open-work picture.

Week 2: Run parallel, CMMS and WhatsApp simultaneously

Do not cut WhatsApp on day 8. Run both. Every work request that comes into WhatsApp also gets entered into the CMMS by the duty engineer. By day 14, your team will see every task in the CMMS and start using it to check their queue, not because you told them to, but because it is where the information is.

Week 3: Cut over and close the WhatsApp group

On day 15, announce that all work requests now go through the CMMS. The WhatsApp group stays open for general communication, but work tasks are no longer dispatched or tracked there. Assign a supervisor to enforce this for the first week. Every request that comes into WhatsApp gets a single response: "Log it in the system."

How to handle the senior tech who hates new software

Do not fight him. Make him a validator. Ask him to review the asset registry and correct mistakes. Ask him to test the QR code workflow on assets he knows. Give him the experience of finding a fault through the system faster than through memory. He will not become an evangelist, but he will stop being a blocker.

The goal of week 3 is not perfect adoption. It is establishing the norm. Once the system is where the information lives, adoption follows naturally.
